Implementation & Data Conversion
A case management project is an operating transformation that happens to involve software. We plan it that way: align leaders, map the work, configure the baseline, convert the evidence, train in realistic conditions, and stay present through the first live weeks.
Method
A configurable methodology, not a fixed 40-week plan
The framework draws on experience from more than 200 court technology projects and is organized into repeatable units that can be selected, combined or adapted to the size and governance of the engagement. A single division and a statewide rollout do not get the same plan.
Governance and project management
Plans, milestones, staffing, issue and change control, decision cadence and executive communication.
Infrastructure readiness
Connectivity, capacity, workstations, browsers, scanners, printers, environments, backup and the division of security responsibilities.
Analysis and configuration
Observation of how the work is actually done, workflow mapping, fit-gap validation, case scripts, configuration, forms, reports and approved specifications.
Development and quality assurance
Scoped modifications, interface work, documentation, testing and release controls — with modifications treated as the exception they should be.
Data conversion
Source analysis, mapping, transformation, mock runs, exception handling, reconciliation and production migration.
Training and adoption
Role-based instruction, administrator enablement, realistic converted data, acceptance testing and reinforcement.
Go-Live & Stabilization
The last workstream is go-live and stabilization: cutover, onsite support, issue triage, follow-up training and a deliberate transition into normal support rather than a quiet fade.
Conversion
Conversion deserves its own governance
Data conversion is where these projects overrun, and it overruns because it is treated as a late technical task rather than a sub-project with its own controls.
No stage is signed off on assertion. Each checkpoint produces run logs, exception reports, counts, timings and a signature.
Training
Administrator independence is the deliverable
End-user confidence gets you through go-live week. Administrator independence is what makes year three cheap.
-
Training uses production-like configuration and converted data, not a demo database. Staff should recognize the cases in front of them.
-
Job-based practice is combined with system administration, so the people who will maintain code tables learn to maintain code tables.
-
Maintainable electronic documentation and a governed knowledge base are left behind, owned by you.
-
Acceptance testing is run by your staff against your scripts.
The measure we would rather be judged on
Two years after go-live, how many configuration changes did your staff make without calling us? If the answer is none, the training failed regardless of how the project closed.
